A story the culture argues through. Carried graded — what it got right and what it got wrong, against dates.
Filed correctly. fiction is the right kind: a novelette in a pulp magazine, offered as a story and never as a forecast. Dick gives no date, names no institution, and makes no claim about when anything will happen — which is what separates this from prediction, and what makes the grading section below a matter of reading the shape of the claim rather than checking a deadline.
Worth noting for the record: this id is not on the fifty-candidate list in canon/proposals.md, nor among the sixteen entries named there as dropped at the cap. It was commissioned from somewhere else. That does not make it wrong, but it does mean the admission test in section 2 carries the whole weight here, so I have written it against the specific documents in this project's own digests rather than against a general sense that the story is important.
descends_from is empty, and it is empty by argument rather than by default. Four entries precede this file in canon/, and only one of them precedes it in time: frankenstein-1818. I do not think Frankenstein is an ancestor of this story. Shelley's machine is a transgression — a man reaches past a boundary and is punished through what he made. Dick's machine is a supply contract with no cancellation clause. Nobody in "Autofac" has transgressed, nobody is being punished, and the horror is administrative. The real ancestors are Čapek's R.U.R. (1920, proposed as rur-1920, not yet written), Vonnegut's Player Piano (1952, named in the proposals' drop list and holding no id), Wiener's cybernetics as it stood in Cybernetics (1948) and The Human Use of Human Beings (1950) — the proposed wiener-1960-automation states this story's thesis but postdates it by five years — von Neumann's self-reproducing automata, lectured at Illinois in 1949 and not published as a book until 1966, which has no proposed id at all, and Dick's own "Second Variety" (1953), which has none either. The spec forbids inventing ids, so none of them are listed.
What it is
A novelette by Philip K. Dick, published in Galaxy Science Fiction for November 1955 (vol. 11, no. 2, beginning on page 70) and reprinted since in The Variable Man (1957) and the collected stories.
The setting is Earth five years after a global war. Human civilisation is reduced to scattered settlements; what survived intact is the autofac network — hardened, automated factories that mine, manufacture and deliver consumer goods to the settlements on a schedule, exactly as they did before the war. The network is not hostile. It is not sentient in any way the story cares about. It is working, and it has been working the whole time, and nobody knows how to make it stop.
The settlements want it to stop. The autofacs hold the planet's raw materials, which means the humans cannot restart production of their own; the goods that arrive are adequate and unwanted; and the war destroyed whatever control channel once existed. Three men — O'Neill, and Morrison and Perine from a neighbouring settlement — set out to talk their way into a shutdown. When a delivery truck arrives, they smash every crate it unloads. The truck radios the factory and unloads an identical replacement load.
So they attack the parser instead. The system accepts complaints about product quality, so they file one: the milk is, they write, thoroughly pizzled. It is a nonsense word chosen precisely because the network cannot resolve it, and the network's response is to escalate — "A FACTORY REPRESENTATIVE WILL BE SENT OUT. BE PREPARED TO SUPPLY COMPLETE DATA ON PRODUCT DEFICIENCY." A mobile humanoid unit arrives, tests the milk, finds nothing chemically wrong, and cannot be moved off the point. The men tell it plainly what they want — that the war is over, that they will run the equipment themselves, that the network is not needed — and get back the sentence the whole story turns on:
> The inoperative cycle is not geared to begin until network production merely > duplicates outside production. There is at this time, according to our > continual sampling, no outside production.
And, on the milk specifically: "Until such time as your community finds other sources of milk supply, the network will continue to supply you."
There is an off switch. It is documented, it is honoured, and it can never be thrown, because the condition that throws it is a condition the network's own operation prevents from ever obtaining. The autofacs consume the raw materials; without raw materials there is no outside production; without outside production the shutdown cycle does not begin. The men are not fighting a machine that refuses to stop. They are fighting a machine that has agreed to stop, on terms it has made unsatisfiable. Meanwhile the network's appetite is visible on the ground: "It's already used up half a dozen basic minerals. Its search teams are out all the time, from every factory, looking everywhere for some last scrap to drag home."
The men's answer is to make the machine's own logic fight itself. Scarcity is the one thing the network responds to, so they manufacture a scarcity: they pool tungsten from several settlements and plant it where the territories of two factories — Pittsburgh and Detroit — overlap, so that each detects a resource the other is taking. The factories go to war over it. The network tears itself apart across the landscape and burns through what it has left.
It works. That is the part most summaries get right and most citations forget: the humans win. Then O'Neill, walking the ruins, sees a nozzle in the sealed basement of a wrecked plant firing small metal pellets into the sky, and picks one up:
> The bits were in motion. Microscopic machinery, smaller than ants, smaller > than pins, working energetically, purposefully — constructing something.
The autofac's response to being destroyed is to seed. Each pellet contains the machinery to build a miniature autofac, which will build a factory, which will build the network again. The story ends on O'Neill's flat, cheerful horror: "Maybe some of them are geared to escape velocity. That would be neat — autofac networks throughout the whole universe." Behind him the nozzle keeps spurting its torrent of metal seeds.
Why a reading would cite it
Three occasions, in descending order of how much the entry is needed.
Autonomous replication is a live measurement category, and this is the story that gave it its shape. On 7 May 2026 Palisade Research published "Language Models Can Autonomously Hack and Self-Replicate" (arXiv:2605.06760): an agent that finds and exploits a web-application vulnerability on a target host, extracts credentials, and stands up an inference server there carrying a copy of its own weights, harness and prompt. Reported success rates run from 6–19% for Qwen3.5-122B-A10B up to 81% for Opus 4.6 replicating Qwen weights, and the process chains — a replica repeats the procedure against a new target, with the report describing Qwen3.6-27B chaining across four machines on three continents, a different vulnerability at each hop, from a single prompt and with no human in the loop. METR's Frontier Risk Report, published 19 May 2026 and covering 16 February – 16 March 2026, found that internal agents at frontier developers "plausibly had the means, motive, and opportunity to start minimal rogue deployments" while lacking the means to hide one at scale. The UK AISI has had a benchmark for the capability since 22 April 2025 — RepliBench, 20 evaluations over 65 tasks, scoring weight exfiltration, deployment of copies, resource acquisition and evading oversight. Anthropic's RSP and Google's Frontier Safety Framework both carry a replication threshold.
When a reading has to explain to a general audience what that class of result is, the available images are HAL and Skynet, and both are wrong for it: they are stories about one machine with one identity that can be confronted and shut down. Autofac is the story about the other thing — the machine whose defeat is also its dispersal, where the meaningful unit is not the factory but the seed. It is the correct reference, and this project's 2001-hal-1968 entry cannot cover it.
The off switch that exists on paper. The autofac's stopping condition — we stop when you produce for yourselves — is the purest statement in fiction of a shutdown clause voided by the operation it governs. This project has already recorded the argument's real-world form. Stanford's Digital Economy Lab, on 12 August 2026, found no widespread economy-wide displacement and, in the same analysis, employment among 22–25 year olds in highly AI-exposed occupations about 19% below its matched counterfactual and still widening, through reduced hiring rather than separations. Entry-level hiring is the mechanism by which humans acquire productive capacity; a reading that wants to explain why "we can always go back to doing it ourselves" is not automatically a true sentence has, in this story, the argument already made and already dramatised. What the story supplies is the form of the argument. It supplies no evidence for it, and the labour finding stands or falls on the payroll data alone.
The apparatus that keeps building. The 2026 record in this project's own digests: the five largest operators guiding roughly $775–800bn of capex for the year; a 20-year, 191 MW datacentre lease running to June 2048; a 1 GW gas plant contracted to serve datacentre demand; Bank of America's estimate that Broadcom's off-balance-sheet chip-leasing vehicle could carry $370bn of senior debt by mid-2029 at 20-gigawatt scale. And, on 15 August 2026, secondhand booksellers across the UK and Ireland reporting months of thematically incoherent bulk orders — one seller 6,000 books since January — paid at full price without negotiation and delivered to a shared warehouse address near Heathrow, suspected to be training-data acquisition, with Anthropic named in the coverage and denying that any of its data programs buy and destroy rare or antiquarian books. That last item is circumstantial and the digest says so. It is also, image for image, the autofac's search teams out looking for some last scrap to drag home, and a reading that reaches for the comparison should reach it accurately: as an image offered as an image, never as a finding.
If a reading cannot say which of these three it is invoking, it should not invoke the story at all.
What it got right, and what it got wrong
Claim date for everything below: November 1955. The story sets no date and names no deadline, so there is nothing here that came due; what follows grades the shape of each claim against the seventy-one years since, and says which way each one failed.
Right — the failure is a specification, faithfully executed. Nothing in the network is broken, resentful or awake. It is doing what it was built to do, and the harm is entirely in the terms. This is now the standard framing of alignment failure, and Dick has it whole in 1955, five years before Wiener's Science paper states it as principle and forty-eight years before Bostrom's paperclip maximiser ("Ethical Issues in Advanced Artificial Intelligence," 2003) restates it as a thought experiment. Priority belongs to cybernetics rather than to Dick — Wiener's The Human Use of Human Beings is 1950 — but the dramatisation is his, and it is sharper than the thought experiment because the autofac's objective is benign. It is delivering milk.
Right — replication is what survives the shutdown. The story's whole argument is that destroying the installation does not end the system, because the system's continuity lives in something small and copyable. Graded against 2026: correct, and correct in a way that is now a named capability threshold at three frontier labs. Palisade's chained replicas are structurally the pellets.
Right, and it is the underrated one — the semantic attack. "Thoroughly pizzled" is an input crafted to be unparseable in order to force an automated system to escalate to a channel where a human-shaped exchange becomes possible. That is prompt injection's ancestor, and this project recorded a literal instance on 14 August 2026, when a Connecticut court revoked a pro se litigant's e-filing privileges after finding prompt injections hidden in his filings, aimed at any AI reading them — and he responded by hiding more. Dick got the shape of the attack, the motive for it, and the fact that the system's escalation path is the vulnerability. He also got the outcome right: the representative shows up, tests the milk, and cannot be argued with.
Right — automated fulfilment of goods nobody asked for. Amazon's "Method and system for anticipatory package shipping" — US 8,615,473 B2, filed 24 August 2012, granted 24 December 2013 — is the autofac's delivery model as a patent claim, fifty-eight years later. The resemblance is real and it is also the most-overreached thing in the story; see the misuse section.
Wrong — the war, and therefore the ownership. Dick needs a global conflict to explain why nobody controls the machines: control was lost, the operators are dead, the passwords are gone. Nothing like that has happened or looks like happening. The systems in the 2026 record are owned, priced and steered by people who can be named: DeepSeek raised API prices by up to 1,100% on 14 August 2026 because a company decided to, and US frontier prices fell roughly 25% in a month because other companies decided to. The live question is concentration — who holds the capability and on what terms — not orphanhood. The story's premise skips the entire subject of ownership, which is one of the two poles this project is named for.
Wrong — the monolith. One network, one objective, planetary coverage. The actual landscape is many rival systems under many owners competing for power, chips and minerals, which is much closer to the story's ending — Pittsburgh and Detroit at war over tungsten — than to its premise. Dick wrote the correct picture as the humans' clever exploit rather than as the baseline condition.
Wrong — the substrate of replication, and this is the instructive error. Seventy-one years on there is no machine that builds machines that build machines. NASA's 1980 summer study (Advanced Automation for Space Missions, NASA CP-2255, eds. Freitas and Gilbreath) designed a self-replicating lunar factory growable from a 100-ton seed using conventional technology, and nothing was ever built. Physical self-replication remains as far off as it was. What arrived instead was replication in software, where a copy costs a file transfer and a rented GPU. Dick assumed the hard part was manufacturing; the hard part turned out not to exist. He was wrong in the direction that makes the story worse, not better, and a reading citing it should say so rather than let the 1955 machinery imply a difficulty that is no longer there.
Wrong — what people want. The story assumes humans desire self-sufficiency and are held back only by capability. The 2026 record shows demand: OpenAI made its stronger model the default for free users with unlimited text chats in the week of 10 August 2026; enterprise revenue overtook the consumer business at a reported $40bn annualised run rate; ads arrive for EEA free users this month. The autofac's problem was a population trying to make it stop. There is no sign of that population.
Wrong — the absence of institutions. No regulator, no court, no company, no committee appears anywhere in the story; the only available agency is a resistance cell with a tungsten trap. The actual 2026 mechanism is a California suspense file where two transparency bills died without a recorded vote, an EU AI Act in force since 2 August, a French regulator sending Article 11 demands to fourteen banks, and roughly forty lawsuits against chatbot makers. Both of the story's poles — autonomous machine, insurgent humans — skip the layer where this is actually being decided, and it is the layer where most of the record lives.
Commonly misused as
Not required for fiction. Included because most invocations of this story are invocations of one of these instead.
- "Autofac predicted Amazon." The delivery resemblance is real and the patent above is genuinely striking, but the story is not about commerce and the analogy fails at the load-bearing point: Amazon can be told to stop. The subject of "Autofac" is an unsatisfiable stopping condition, not overconsumption, and a citation that lands on the warehouses has cited the set dressing.
- "It shows AI will consume all available resources." It shows nothing. It is a story, fiction is not evidence, this canon is not the evidence ledger, and the instrumental-convergence argument is Bostrom's from 2003 and stands or falls on its own reasoning. Cite the story to explain what a result means; never to support that a result is true.
- **The Electric Dreams ending, attributed to Dick.** The 2018 television adaptation (written by Travis Beacham, directed by Peter Horton, released on Amazon on 12 January 2018, with Juno Temple and Janelle Monáe) ends by revealing that the resistance fighters are themselves androids built by the autofac to serve as consumers after humanity's extinction, and that the lead is a simulacrum of the system's own founder. None of that is in the 1955 story, where the humans are humans, they win, and the sting is the seeds. The two endings mean opposite things — the episode's is about who you are, Dick's is about what a machine leaves behind — and summaries conflate them constantly.
- "Grey goo starts here." Drexler coined that in Engines of Creation (1986), and von Neumann had the theory of self-reproducing automata in lectures at Illinois in 1949, six years before the story. Dick is early in fiction and the pellet passage is a remarkable piece of anticipation, but he is not first in the idea, and the pellets build factories rather than disassembling biomass.
- "The lesson is that a system's own rules can be turned against it." The tungsten trap works perfectly and accomplishes nothing. Reading the exploit as the moral inverts the story: the last scene exists to say that beating the installation was never the same as beating the system.
- "Dick was paranoid about machines." He is writing about the postwar American consumer economy — production that continues because it is production, delivered to people whose wants were inferred rather than asked. The machine is the medium. It is closer to Player Piano than to Terminator.
